How it works

Three layers, five steps, one traceable analysis.

A consultant combines science, company data and a feel for the tacit knowledge in an organisation. Refinery takes each of those apart, makes it explicit, and puts it back together in a form you can check.

The three layers

Science

Management models and frameworks, structured into one connected knowledge graph. Every concept is linked to the concepts it depends on, so a conclusion can show which part of the theory it rests on.

Goes in
Established management theory, selected for your question.
Comes out
The concepts that matter for your question, and how they connect.
What you provide
Nothing — the theory layer is part of Refinery.

Data

Your figures, processes and structure, loaded into a knowledge base of your own and connected to the theory. This shows what the organisation looks like on paper — and where that picture is incomplete.

Goes in
The documents and data you choose to share.
Comes out
A map of the organisation, connected to the relevant theory.
What you provide
Access to the documents and figures that bear on the question.

Tacit knowledge

What people know but never wrote down: experience, rules of thumb and how they actually decide. In the decision simulator participants work through realistic situations from their own work, under time pressure, and explain their reasoning; experienced people are interviewed, and the original recording stays in the knowledge base. The result is a decision trace per person and situation.

Try the decision simulator
Goes in
Realistic situations drawn from your own knowledge base and roles, and conversations with experienced people.
Comes out
Decision traces: decision, reasoning and boundary conditions.
What you provide
Participants who take part, informed beforehand about what is recorded.

Five steps

  1. 01

    Frame the question.

One concrete decision or issue on your board's table.

    You
Name one decision or issue that matters now.
    Refinery
Sharpen it into a question the three layers can answer.
  2. 02

    Load the knowledge.

Relevant theory and your own documents, in a knowledge base of your own.

    You
Share the documents that bear on the question.
    Refinery
Build a knowledge base of your own, next to the theory.
  3. 03

    Map the organisation.

Figures, processes and structure, connected to the theory.

    You
    Provide figures, processes and structure.
    Refinery
Connect them to the relevant theory.
  4. 04

    Capture tacit knowledge.

Your people work through realistic situations in the decision simulator; experienced people are interviewed.

    You
Invite the people whose knowledge and decisions matter.
    Refinery
Run the decision simulator, interview experienced people and collect the traces.
  5. 05

    Analysis and advice.

Every conclusion traceable to its source — a model, a document or a recorded decision.

    You
    Take the decision.
    Refinery
Deliver the analysis and advice, every conclusion traced to its source.

Pilot

How a pilot runs.

A pilot answers one question for one group. Scope, timing and price are set out beforehand in a one-page proposal.

  1. 01

    Scoping

With the board we fix one question, the group of participants and what the answer must allow you to decide.

  2. 02

    Data intake

You share the documents and figures that bear on the question. We connect them to the theory in a knowledge base of your own.

  3. 03

    Capturing tacit knowledge

Participants work through situations from their own work in the decision simulator, built for this question. Where useful, experienced people are interviewed.

  4. 04

    Analysis

We combine the three layers. Every conclusion points back to a model, a document or a recorded decision.

  5. 05

    Advice session

We go through the findings with the board: where paper and practice diverge, and what that means for the decision.

  6. 06

    Remeasurement

At an agreed moment, the same situations show whether decision-making has shifted.

What we ask of you

  • One board member who owns the question
  • Access to the documents and figures that bear on it
  • Time from participants for the simulator and, where useful, a conversation

Ground rules

  • Reporting at team and organisation level
  • No individual assessment and no use for HR decisions
  • Participants know beforehand what is recorded and why

What you receive

  • Decision traces

Per person and situation: the decision, the reasoning, and the conditions under which they would have decided otherwise. Exported as a document.

  • Source-grounded analysis

Analysis on your own knowledge base in which every statement links back to the passage it is based on.

  • In development

    Divergence view

The same situation, several people: where the group converges, where it splits, and which terms mean different things to different people.

  • In development

    Decision profile × value system

Decision patterns set against the value system of the organisation — why the same instrument works in one culture and fails in another.

Start with one question.

Tell us which decision is on your table. We'll tell you, in one conversation, whether Refinery can evidence it.
